INTRODUCTION

Overview

cult.fit↗ is a fitness company that offers a holistic wellness experience, operating fitness centers and gyms integrated with digital services. With over 500 locations across the country, effective lead management is crucial, and this responsibility lies with the In-Center Sales team. 


Previously, lead management practices were disorganised and inconsistent, making it difficult for the team to efficiently track and manage leads. We addressed this by designing a new Lead Management System, transforming the process into a centralized, streamlined platform that enables better storage, management, and tracking of leads. This system also improves transparency and visibility for the entire team.


The new Lead Management System is now used by the In-Center Sales team nationwide and has become the primary tool for tracking leads.

CONTEXT

Setting the stage.

The Cultfit 'Partner Portal' has been the dashboard to view upcoming trials and bookings, track checked-in members, monitor operations, sell memberships, and handle many other tasks related to the center.


The targets for these operations are determined through a systematic target-setting process with the In-Center Sale.

The 'Partner Portal'

The process of
target setting.

The In-center Sales team sets and communicates sale targets. This process ensures that targets are systematically cascaded from the Business Category teams down to the individual Center Managers, allowing for clear communication and specific goal setting at each level.

The Team Hierarchy:

Level 1: Central In-Center Sales Team

Oversees nationwide sales and performance, sets targets, tracks data, and provides guidance and training.

Level 2: Regional Managers

Manages a geographically region comprising of around ~15 centers, ensuring revenue targets and operational standards are met.

Level 3: Center Managers

Responsible for right functioning of center operations and revenue. They are assigned a home center but sometimes assist others if needed.

The Process:

Step 1:

The Central In-Center Sales Team gets a month target from Business Category team.

Step 2:

Central ICS Team then divides this target across all centers and share that with Regional Managers.

Step 3:

Regional Managers take these center-level targets and break them down further into targets for individual Center Managers.

A critical observation.

However, in August 2022, the growth team observed that there was no direct system to monitor the performance of Center Managers. The In-Center Sales Team lacked direct visibility and tracking of leads.

This lack of a direct monitoring system revealed deeper issues within the process, highlighting several key problems that needed to be addressed.

PROBLEM BREAKDOWN

There was no platform to store lead details.

There was no specific platform for storing lead details. Different RMs and the CMs working under them used their own methods for communication and target setting.

No standard Template to Follow

With no dedicated space to store lead details, Whatsapp was used as the medium for communicating the data which lacked any structure.

Data was scattered and granular

Some CMs record granular data, while others don’t record any data at all, leading to inconsistencies that make analysis difficult.

We dived into the existing workflow of CMs.

To effectively implement a platform for storing lead details, we decided to study the existing workflow of CMs, who would be the primary users. We focused on understanding their pain points and conducted interviews with CMs from centers near our office.


Through direct 1-on-1 interviews, shadowing sessions, and observations, we gathered key insights and opportunities for Interventions.

Most CMs rely on Excel Sheets

Most CMs would rely on excel sheets or make their own notes to track leads.

Direct Calls/Chats are preferred

CMs prefer to call/chat with leads as it’s convenient and has better response.

Struggle with Lead Prioritisation

CMs struggle with lead prioritisation and follow-ups, resulting in missed opportunities.

An opportunity to make the process easier.

The problem was clear: there was no defined system/platform for storing lead details.


However, this challenge also presented an opportunity to not only develop a centralised platform to monitor the CMs but with our hypothesis being that it would streamline the entire process for the CMs.

Having the problems identified in the existing workflow, we came up with the “How might we”.

'How might we' implement a system that allows Center Managers to effectively store, manage, and follow up on leads, while also enabling the Regional Managers to monitor the Center Manager's performance?

APPROACH

The JTBDs.

We delved into each touchpoint, understood the problems, and identified the 'jobs-to-be-done'.

For Business

  • Enable the ICS Team to monitor Center Manager's performance through the System.

  • Utilise the platform as a system for conducting In-center sales meetings.

Metrics

  • Increase in lead conversion rate, leading to an increase in overall company revenue.

  • Achieve an adherence rate of over 80% in regions: Bangalore, Delhi NCR, Mumbai, and Hyderabad.

For the users (CMs)

  • Enable CMs to store, manage, and update lead details efficiently.

  • Ensure CMs can record comments or notes for each lead when necessary.

  • Allow CMs to sort and filter leads based on various parameters.


  • Enable CMs to set follow-up times and implement reminders/alerts that prompt them to follow up with the right leads at the right time.

We studied the current dashboard.

The initial goal was to redesign the existing dashboard, to address the problem, reducing both time and effort.


To begin, we focused on understanding the current dashboard on the partner portal.

Default View - This is where leads are managed. CMs typically keep this open throughout the day.

When recording a lead, the CM inputs the phone number, name, and type of pack.

This is the only place in the dashboard where CMs can view records of walk-in leads; otherwise, they usually maintain separate records in Excel sheets.

The phone number is hidden, and there is no option to call the lead.

After our analysis, a key issue with the current interface became evident.

The current interface of the partner portal lacked a clear hierarchy for the CM's JTBDs.

To not disrupt the existing workflow of the CMs, we decided to create a separate, dedicated space. This new space can be integrated later if deemed appropriate.

What's working

Considering Law of proximity, lead actions are grouped together and closer to the Lead name.

Each relevant column includes sort/filter options, similar to the Excel sheets used by CMs.

What's not working

Users tend to click on the profile picture or name to open the Lead’s Profile, so a separate CTA for the profile is unnecessary.

Comments by the CMs are currently hidden behind a CTA. These comments should be visible upfront to aid decision-making.

No need of performance bar as we already have a performance section in the dashboard.

A plot twist! We initially expected Center Managers (CMs) to filter the table by lead quality (Hot, Warm, Cold).

However, we discovered that CMs preferred filtering by lead type (Active, Lost, Converted).

As a result, we needed to implement a higher-level lead type hierarchy for filtering the table instead of relying on lead quality.

The layout was divided into an 'Equation Module' and a 'Table Module', organised under the higher level tab - 'Lead Type'.


This approach aligned with the developers, as the existing design operates on a modular system, making it both easy to implement and scalable.

As outlined in the problem statement, we aimed to streamline the process for Centre Managers while allowing Regional Managers to monitor their teams effectively.

To achieve this, the dashboard was adjusted to include a drop-down menu for Regional Managers, enabling them to select specific Centre Managers or all managers when logged into the system.

RETROSPECTIVE

Some takeaways!

Aligning with the developers from the start is crucial

Some of my initial designs exceeded the developer's bandwidth, leading to a few revisions. Understanding technical constraints early on could have resulted in a smoother design process.

Working with multiple levels of stakeholders was fun!

Engaging with the Central In-Center Sales team helped me better understand their goals and aid my design decisions. Plus, understanding their workflow was a valuable experience for me as a product designer.

Continuous Feedback & Testing at every stage was game changing

Previously, I seek feedback after significant design iterations, but engaging with stakeholders throughout the process allowed me to explore each touchpoint more deeply leading to a more user-friendly design.
